The Governance Stack

Layer 01 — Production
The Objects
Two machines. Two relationships to the puppet — authorship, then ownership. The token threads through both.

Personal Token

One person customises one puppet via the web interface. Their design gets printed. Token preminted and paired.

Collective
Community Token

A group co-owns a token and co-authors the puppet together — deciding collectively what it will look like before it exists.

The puppet carries its authorship into the machine. What the community chose to make is what the machine will contest. Identity precedes ownership.

Claw Machine
The puppet does not walk. It is sent. Visible through transparent acrylic, the transit is a public event — the moment collective authorship ends and individual contestation begins. Pneuma (πνεῦμα): breath, spirit, the animating force. The puppet arrives alive.

Claw Machine
Each puppet is unique — authored before it is claimed. Token is preminted and paired at the moment of production, before any contest begins.

The Channels
Default Priority
Physical
In the Room

Direct claw machine access. Can draw on any puppet. No waiting list.

Collective Power
Online
Remote

Subject to waiting list. Can draw via web app. Can collectively override rules.

The asymmetry is the experiment. Physical presence carries default privilege — but only until the online community decides otherwise.

Layer 03 — Governance
The Rules
01Physical participants have priority over online participants.
02Online participants enter a waiting list when physical queue is active.
03Online participants can override rules — only collectively, never individually.
04Overrides require threshold of coordinated action: vote, stake, or timed consensus.
05Overridden rules are logged. Nothing is deleted — only superseded.
The ruleset is not fixed. It is the opening position in an ongoing negotiation. The question is not who gets the puppet — it is what kind of coordination people reach for.

Activation collective action only
The token carries the full biography of the puppet — who authored it, how it was customised, when it was claimed. Governance weight is activated only through coordination, never individual action.

Next Iteration
Each iteration produces a new ruleset authored by its participants. The experiment never ends — it evolves. Rules supersede rules. The installation becomes a living record of coordination decisions.
